Structuring Your Innovation Projects to SOAR
Innovation teams know the feeling of a pilot going well: working demos, strong results, satisfied customers. Soon after, most of them reach what Ian Small calls the “Valley of Death”: the long gap between a solution that works and one the organization uses every day. Projects stall because of everything it takes to absorb a new way of working: procurement, supply chains, and operational habits.
The core issue is that most teams are measuring the wrong thing. They track whether the technology works, when the real question is whether the organization can absorb it. The SOAR model, which Ian Small introduces in this workshop, measures exactly that. A multi-criteria readiness framework built on data from completed projects, the model assesses product, collaboration, and commercial maturity together across eight readiness levels, giving innovation leaders a clear picture of where a solution really stands.

First, you’ll use the Innovation Team Orientation Matrix to get specific about your team’s primary role: are you Architects (designing innovation systems and strategy), Builders (executing projects and creating new solutions), or Enablers (building capability across the organisation)? Getting this wrong, or trying to do all three with limited resources, is one of the most common reasons innovation teams struggle to have impact and lose credibility.
Then you’ll work through the Innovation Team Model Canvas – adapted from the Business Model Canvas – to map your team’s operating model: the problems you’re solving, who you’re serving, what you’re delivering, and how you’ll measure (and demonstrate) success.
